# Cross-border e-commerce into Poland, starting from the numbers

Selling into Poland doesn't start with translating your store into Polish, it starts with the numbers. We calculate what's left of your margin after Polish delivery costs, return rates and Allegro fees. This page settles two things: whether Poland is worth entering for your category, and in what order to launch the store, logistics and campaigns. How we build the store itself is covered on our online stores page.

**

Sometimes the numbers are the whole project

If the margin on the Polish market doesn't add up, we say so and the project stops at the first stage. You get the numbers and a recommendation, not a build.

**

This is our home market, and we've run it for a decade

Surf Inc., a brand we co-own, sells in nine markets today and has pulled out of some of them. We know the costs of expansion from our own invoices, and the exit thresholds from our own decisions, with Poland as the home base every time.

Starting point

## Four ways entering the Polish market eats your budget

We've seen all four with clients, and lived through the first two ourselves at Surf Inc. Each one costs you the same thing: 4-10 weeks of build and a quarter of budget, after which you still don't know whether the market can support itself.

**

### Translation instead of the numbers

The store gets translated into Polish, campaigns go live, and a quarter later it turns out that with Polish delivery costs and return rates the margin is negative. The order was backwards.

**

### Returns assumed at home-market levels

Return rates can differ many times over between markets, and for clothing and footwear that's what decides profitability. Assuming your home market's rate is the most common mistake in the model.

**

### Polish-language support bolted on at the end

Campaigns launch, enquiries come in in Polish, and a machine translator answers them two days late. The cost of that improvisation shows up in the reviews, not the budget.

**

### Tax and compliance discovered after the fact

Polish VAT registration, returns rules, mandatory disclosure requirements. We don't settle these for your tax advisor, but we put them in the numbers and the timeline, because discovering them after launch stalls sales.

Definition

### What does entering the Polish market and cross-border selling actually involve?

**Entering the Polish market is** launching e-commerce sales in a new market so the numbers actually add up: from working out the costs specific to Poland, through a Polish-language store, local payments and delivery, to campaigns and customer service in Polish. Translating the site is one item on a list of a dozen or so, not the first step.

The numbers for this specific market

Delivery and return cost, the return rate, Polish VAT, the cost of acquiring a customer against local competition. Four numbers that decide whether entering Poland makes sense at all.

The store in Polish

A Polish-language version, prices in the local currency, search-friendly URLs and correct language tags. Machine-translated descriptions are enough for a test, not for scaling.

Payments and logistics

Local payment methods, BLIK above all, can move conversion more than an entire campaign. The same goes for the carrier: Polish buyers overwhelmingly expect InPost parcel lockers, and trust the carriers they already know.

Campaigns and visibility

Campaigns, a product feed and organic visibility run specifically for Poland, on Allegro and in Google, because the cost of acquisition and the competition here are nothing like your home market.

Which route

## Entry strategy: Allegro, your own store, or both?

Four ways to enter the Polish market, each with a different starting cost and a different risk to your margin.

Entry strategy: Allegro, your own store, or both?

| Entry route | Starting cost | Biggest risk |
| --- | --- | --- |
| Marketplace (Allegro, Amazon, Zalando) | Low | Commission, and no relationship with the customer |
| Your own store in Polish | Medium | Acquisition cost from zero |
| Both channels in parallel | High | Price and stock drifting out of sync |
| Selling into Poland without localisation | Very low | Low conversion, high returns |

### Starting cost isn't the same as the cost of the market

Allegro's commission is the smallest of its costs, and that's the most common thing missed in the models we see. You also need returns handled under the platform's own rules, customer service in Polish, translated product pages and Polish VAT. Working that out for one platform is part of the market model, not a separate project.

How we work

## The rules we stick to when you sell into Poland

All four came out of Surf Inc.'s own markets, including the ones we closed.

### One market at a time

Entering three markets at once splits attention and budget so thin that none of them reaches a break-even point. If Poland is one of several markets on your list, we help you sequence them, and only open the next one once the last one holds up.

### The numbers before the build

The margin model for Poland gets built before the first line of Polish copy. We then fit the scope of the build to that model, not the other way round.

### An exit is a plan too

We agree upfront on the timeframe and the result at which we'd close the Polish market down. Not having that threshold is why unprofitable markets drag on for years.

### Polish-language support from day one

Not after the first complaints. It's cheaper than rebuilding a reputation, and it's what decides whether Poland can be scaled or only tested.

What we actually do

## What the project is made of: the store, logistics, campaigns

We don't sell entry into Poland as a single package, because it's made up of services priced separately, alongside localising the store and measuring margin. Below are the ones that come up most often.

[### E-commerce consulting

How it works

## Step by step: from the numbers to your first order

Four stages, and a decision after each one on whether to continue. The timeframes below are the range from our own projects, not a promise.

1.

1

### The numbers and the go/no-go decision

2-4 weeks

Delivery and return costs, Polish VAT, the competition and acquisition cost for your category. The result is a recommendation on whether to enter Poland at all.

2.

2

### Preparing the store

4-10 weeks

The Polish-language version, local currency, local payments, InPost delivery, tax and disclosure requirements. The scope depends on how much of this your platform already handles out of the box.

3.

3

### Launching sales

from the first month

Campaigns, the product feed and Polish-language customer service. We start with a test budget to check the numbers against real orders.

4.

4

### The decision to scale

after 1-2 quarters

We decide whether to scale Poland, hold it steady, or close it down. We calculate the same numbers as at the start, but now on your real orders, not assumptions.

Client reviews

## Entering Poland is a decision you can't cheaply undo

Entering a foreign market costs the most when you have to pull out of it after a year: you're left with carrier contracts, stock sitting in a warehouse abroad and a brand nobody there has heard of. You choose an advisor for a decision like that for the same reason you read reviews before surgery. Clutch calls the reviewer before it publishes their opinion of JustIdea.

Certificates and partnerships

## Competition and acquisition cost: what our numbers are based on

The biggest risk when entering a new market is numbers taken from reports instead of from the tools themselves. Below are three statuses that give JustIdea access to data on the Polish market specifically, and you can verify every one of them with the issuer.

### Google Premier Partner

Google, top tier of the Google Partners programme

Access to search volume and ad-competition data for Poland specifically. When you're deciding on a market, it lets us estimate the cost of acquiring a customer before you spend your first euro there, and that's usually the number that decides everything.

### PrestaShop Expert ★★★

PrestaShop, agency programme

The highest tier of the agency programme. For a version in Polish and in the local currency, that means we know what the platform handles by default and what needs writing, so the build quote doesn't grow midway through.

### Microsoft Advertising Elite Partner

Microsoft, partner programme of the advertising platform

Bing's share in Poland can differ from your home market, and we check that in the platform itself, not in a report. Access to Microsoft's tools lets us include this channel in the Poland model instead of skipping it out of habit.

Doubts before working together

## What we say when a client wants to start differently

### „We'll translate the store and see”

That's a cheap test, and sometimes we recommend starting exactly that way. There's one condition: you need to know in advance what result counts as success, because without that threshold the test never ends and turns into a market quietly running for two years.

### „We have a distributor in Poland, that's enough”

For some categories it is, and we say so directly. Selling direct makes sense when margin and a relationship with the end customer matter to you, not just volume.

### „We'll start with several markets at once, Poland included”

We advise against it, and it's one of the few things we insist on. A budget split across three markets isn't enough for any of them to get past the test phase, and you can't separate the conclusions of a test like that by market.

### „This is a years-long topic, we don't have that much time”

The numbers and the go/no-go decision on Poland take two to four weeks, and you can stop right there. That one analysis often saves a year spent heading in the wrong direction, and costs a fraction of that year.

Before you choose

## A separate .pl domain, or a Polish subfolder on your main domain?

Short answer

For most foreign brands, a language subfolder on your main domain is cheaper: links keep working for one domain, and every market adds to the same result. A separate .pl domain is only worth it when the Polish market needs a local brand, a local warehouse and support based here.

Whichever you choose, the Polish version needs its own hreflang links and its own keyword map. Translating the copy alone isn't enough, because a Polish customer searches with different words, and sometimes for a completely different use of the same product.

### A Polish subfolder on your main domain

- You're building one brand, not a separate one for every country.
- You're entering several markets in a short time.
- Your content and link-building resources are limited and need to work once.
- Speed to launch matters to you more than a local image.

### A separate .pl domain

- Polish buyers favour local brands and check where a store is actually from.
- You have a warehouse, returns and support based in Poland.
- Regulations or agreements require a separate legal entity and a separate site.

FAQ

## Questions that come up before you decide on Poland

**### What does entering the Polish market involve?**

Launching sales in Poland so the margin actually adds up. The order is fixed: first the costs specific to Poland, then a Polish-language store, local payments and delivery, and campaigns and Polish-language customer service last. Translating the site sits further down that order than most companies who write to us assume.

**### Where do you start when entering Poland?**

With the numbers for Poland specifically: delivery and return cost, the expected return rate, Polish VAT, and the cost of acquiring a customer against local competition. Those four numbers decide whether entering makes sense at all, and gathering them takes two to four weeks. Only after that does talking about the build make sense.

**### Allegro or your own store?**

A marketplace has a lower starting cost and answers the demand question faster, but you give up commission and the customer relationship. Your own store costs more upfront, because you build acquisition from zero, but you keep the margin and the customer base. For a first entry into Poland we usually recommend Allegro as the test, and your own store as the second step.

**### How long does entering Poland take?**

The numbers and the go/no-go decision take two to four weeks, preparing the store four to ten, and the decision to scale comes after one or two quarters of sales. The biggest range is in the second stage, and depends on how much of the Polish-language, local-currency version your platform already handles by default.

**### Is machine translation enough?**

For a test, yes. For scaling, no. Machine-translated descriptions let you check whether demand exists, but for building organic visibility and in categories where the customer reads the description before buying, we replace them with copy written for the Polish market. Customer service is a separate matter, and there we advise against machine translation from day one.

**### Is Poland an easy market to enter?**

There's no single answer, because in e-commerce it's the category that decides, not the country. The same range can perform completely differently in two neighbouring markets, mostly because of return rates and acquisition cost. That's why we run the numbers for a few scenarios before deciding, rather than going by a list of 'easiest markets' from some report.

**### Do you also handle Polish-language customer service?**

We don't run it for you, but we treat it as part of the project and set it up together with you before launch, including who answers and how fast. We do this because at Surf Inc. this was the one element that most often decided whether a market could be scaled or only tested.

## Entering Poland: returns, payments, VAT and trust

**

### Where we get the return rate for the numbers

From your own data, if you're already selling in Poland, and if not, from the range we know from Surf Inc.'s markets. We take the more cautious figure and say plainly that it's an assumption, not a measurement. Copying your home market's return rate onto Poland is the most common reason a market model looks better than reality.

**

### Payments and carrier before the campaign starts

We set up BLIK and the carrier Polish buyers actually know and trust before a single euro goes into the campaign. Getting the order backwards costs you twice: once for the traffic that didn't buy, and again for a build done in a rush.

**

### Organic visibility in Poland

Translated content rarely matches what people in Poland actually search for, because queries are structured differently here. It's worth building the Polish content plan from scratch on Polish keyword data, and treating a translation of your home-market copy as a starting point, not finished material.

**

### When to stop an entry that isn't working

When Poland doesn't reach the threshold agreed before launch, not when your patience runs out. We set that threshold together with you at the numbers stage, so the decision to close is arithmetic, not a judgement call. We've closed markets ourselves at Surf Inc., and that wasn't a project failure; not having a threshold is the failure.

**

### Cross-border selling, VAT and consumer trust

Cross-border e-commerce isn't just about translating a store. A Polish consumer has different buying preferences, pays differently and judges an unfamiliar store differently, so we build trust with local reviews, a payment method they already know and clear information on returns. On the company side there are tax obligations: Polish VAT, the OSS scheme and managing tax across several markets, plus personal data protection. We don't settle these for your tax advisor or lawyer, but we collect the list of questions and put the answers into the market model before we calculate margin. Adapting the offer, shipping and delivery cost then decide whether Poland's potential turns into online sales that let the business scale, not just turnover.
